They don’t mean the same thing. The differences matter — especially when you’re deciding whether to source from India. This post explains what staff augmentation from India actually is, how it differs from the alternatives, what it realistically costs, and how to know whether it’s the right model for where your company is right now. Staff augmentation — sometimes called on-demand development or hiring on-demand developers — is a hiring model where you bring in engineers (or other specialists) who work as part of your team — under your direction, in your tools, on your roadmap — but without the overhead of a permanent employment relationship. The key word is embedded. A staff augmentation engineer is not working on a separate project in a silo. They’re in your Slack, in your standups, assigned to your sprint. You manage their day-to-day work. The vendor (the firm you hire through) handles their payroll, benefits, and contracts. This is different from outsourcing, where you hand off a project or a deliverable to a vendor who then decides how to build it. In outsourcing, you define the outcome; the vendor owns the execution. In staff augmentation, you own the execution entirely. You just don’t own the employment relationship. Staff augmentation is what you use when you need people, not deliverables. If you need someone to own a sprint, debug your codebase, and show up to planning — that’s staff augmentation. If you need a feature built and don’t care who does it, that’s outsourcing. That depth matters because staff augmentation requires people who can operate independently. You’re not babysitting. You’re extending your team. If someone needs constant hand-holding, they’re not augmenting your team — they’re adding overhead to it. India’s talent pool, at the senior level, has a much higher density of people who have already worked in distributed, async-heavy environments for companies in the US and Europe. The cost advantage is real but secondary. A senior full-stack engineer in India typically costs $2,500–$5,000/month all-in through a staff augmentation arrangement, compared to $12,000–$18,000/month for an equivalent hire in the US. That gap is significant. But the reason to source from India isn’t the cost — it’s that you can access talent at that level of quality at all. In many US cities, senior engineers with the specific stack you need simply aren’t available at any price on a 2–4 week timeline. These two models are related but serve different situations. Fractional engineering is typically used for senior roles where you need expertise and judgment, but not full-time hours. A fractional CTO who works 20 hours a week with you. A principal engineer who spends two days a week on your architecture. The engagement is part-time by design. You’re renting experience, not capacity. Staff augmentation fills capacity. You need someone who is yours for the month — writing code, reviewing PRs, closing tickets. They might be fractional in terms of employment (they’re not your permanent hire), but they’re working full-time hours on your problems. In practice, early-stage startups often use a combination: a fractional senior engineer or architect to set direction, and augmented developers to execute. The fractional person costs more per hour but works fewer hours. The augmented developers cost less per hour and work more hours. The ratio depends on where your bottleneck is. The quality range in India-based staff augmentation is enormous. The difference between a vendor who will actually improve your team velocity and one who will create a management burden isn’t always obvious from a proposal or a sales call. These are the things that actually matter: Technical skill is necessary but not sufficient. The engineers you bring in need to be able to communicate — in writing, asynchronously, in English — at a level that works for your team. Many vendors screen for technical ability and assume communication will be fine. It often isn’t. Ask specifically how they evaluate written and verbal communication, and whether you can see examples or do a test interaction before committing. India Standard Time is UTC+5:30. For most teams, this means you need to either build processes for async handoffs, or you need engineers willing to shift their hours. Ask explicitly: what hours will this person work? What overlap do we actually have? Don’t assume the answer. If your team is in Europe, the situation is better: IST is UTC+5:30, and Central European Time is UTC+1 or UTC+2, giving you a 3–4 hour overlap in the morning. Many startups in the UK and Germany find India-based staff augmentation significantly easier to manage than US-based teams do. Contracts matter. Specifically: what is the notice period? Can you replace someone who isn’t performing? Is there a trial period? A good vendor makes replacement easy because they have confidence in their bench. A vendor who buries exit terms in a 40-page contract is telling you something about how often people are dissatisfied. Staff augmentation is not plug-and-play. Any engineer, regardless of how good they are, will take 2–4 weeks to become genuinely productive in your codebase. Your team needs to invest time in onboarding — sharing context, explaining architecture decisions, reviewing early PRs carefully. If you’re too busy to onboard someone, you’re too busy to benefit from augmentation. The startups that get the most from staff augmentation are those that treat augmented engineers like employees. They’re in the team meeting. They know the product strategy. They have context on why things are built the way they are. The teams that treat them as interchangeable resources tend to get interchangeable results.
